Generative AI began as a productivity tool – streamlining code, documentation, testing. But it’s quickly morphing into a force reshaping team structures themselves. What once made sense at scale – volume hiring, task-based execution, pyramidal orgs – now feels increasingly misaligned with how value is actually created in AI-integrated environments.

For most Tech leaders, the AI conversation began in familiar territory: efficiency.

The restructuring of Tech Services teams won’t happen overnight – but the signals are already flashing. Insights from Draup’s GenAI Impact Index reveal early tremors in roles once considered foundational. L1 support, infrastructure monitoring, and test execution — all high-volume, rule-based functions — are increasingly becoming AI-led. Not because of cost pressures, but because the nature of the work itself is evolving.
Where human execution was once essential, AI is now faster, more accurate, and always on. And these roles, which historically soaked up junior headcount, are now under scrutiny.
But this isn’t just about what’s fading. It’s about what’s forming. Developer and QA roles, for instance, aren’t disappearing – but they’re no longer what they used to be. Today’s Engineers spend less time writing boilerplate code and more time doing what AI can’t: curating, validating, and contextualizing Generative AI outputs. The skill mix is shifting fast – from coding fluency to prompt literacy, from task execution to workflow orchestration.

As Generative AI becomes an integral part of Technology Services Delivery, foundational tasks are increasingly automated, and the value of talent is shifting from scale to capability. Traditional pyramid models are under pressure, and firms must respond by rethinking how they hire, develop, and redeploy their workforce to remain competitive in an AI-augmented environment.
Move away from volume-based fresher intake. With Generative AI reducing the need for large foundational teams, firms should focus on hiring smaller cohorts with the ability to operate in AI-augmented environments. Selection criteria must evolve to prioritize familiarity with AI tools and adaptability. Onboarding should be redesigned to embed Generative AI workflows from day one.
Delivery models will depend increasingly on a broader, more capable mid-level talent pool. Identify high-potential junior engineers and fast-track their growth through structured learning, GenAI exposure, and early ownership. This selective progression reinforces capability without expanding the base indiscriminately.
As Generative AI becomes embedded across delivery workflows, the mid-level talent pool will play a central role in execution. However, many existing roles are not yet aligned to this shift. Capabilities such as prompt engineering, AI output interpretation, and orchestration of Generative AI workflows must become part of core responsibilities.
Rather than relying on new hires, firms should invest in targeted, in-context enablement for existing teams. Live project-based training, embedded toolkits, and hands-on AI exposure will be key to transitioning the current mid-tier into AI-ready roles—building execution strength without inflating costs.
New roles such as Prompt Strategist, AI QA Lead, and LLMOps Engineer are becoming core to scaled delivery. Rather than defaulting to external hiring, firms should first assess internal readiness. Adjacent roles in QA, automation, and infrastructure can transition into these new profiles through targeted capability building. External hiring should complement, not replace, internal progression—focused on niche expertise where internal pathways are limited.
Service Providers that act decisively to reshape hiring, progression, and internal mobility will be best positioned to scale Generative AI delivery, retain institutional knowledge, and preserve margin in a structurally changing environment.
